German U-boats did not draw engine air thru the hatch, so the hatch could be closed before or after the engines were shut down. The engine intakes had separate closure valves.
During a dive the engines were disconnected from the shaft (there was a clutch) and shut down. The electric motors would be engaged with their clutch, and the juice turned on. All this was done very quickly, in a matter of a few seconds.
Diving times for a type VII were on the order of 30 seconds, longer for the bigger type IX\'s. You are right in that practice of crash dives was very important, and one of the major items to \'get down\' before a crew went out on an operational patrol.
A crash dive was one of the ways a sub showed its unique spirit: everyone working quickly together as one, with the fate of all relying on everyone doing their job correctly and quickly.
